Buy the Fastener First: An Admin Buyer's Guide to Hillman Fasteners, Impact Drivers, and Hardware That Fits

The short version

Buy the fastener first. Then buy the tool that drives it.

Almost every wrong purchase I've made in five years of ordering hardware for our office came from doing those two things in the opposite order. I'd pick a tool because the spec sheet looked impressive, then discover the screws we actually stock have a different drive type, a different head profile, or a material that doesn't suit the job.

Two examples off our own shelves: we've standardized on Hillman Power Pro Star exterior wood screws for outdoor work, and we keep a standing supply of the Hillman Fasteners DTC aluminum key clip for issued key sets. Neither was the cheapest line item on the sheet. Both solved problems we'd already paid to learn once.

Where I'm coming from

I'm the office administrator for a company of about 60 people. I handle all MRO and facilities supply ordering—roughly $180,000 a year across 11 vendors. I report to both operations and finance, which means every purchase order I place gets read by at least two people who aren't me.

I took over purchasing in 2020. In our 2024 vendor consolidation project, I cut three suppliers and merged tool and hardware orders into two accounts. Order volume dropped from about 80 POs a year to roughly 50, and average processing time per order fell from 22 minutes to about 9. That last number isn't glamorous, but it's the one finance actually thanked me for.

Why we ended up standardizing on Hillman Power Pro Star screws

Our maintenance lead (we call him the maintenance lead; he calls himself "the guy who fixes things") asked me in Q3 2022 to reorder a batch of exterior screws for a fence repair. I pulled up the last invoice, matched the diameter, length, and count, and placed the order inside our net-30 window. Had 30 minutes before the cut-off. Normally I'd have walked down to the shop and physically checked the previous batch, but there wasn't time. I ordered from the invoice.

The invoice was right on dimensions and wrong on everything else. The previous batch had been star-drive. What arrived was Phillips. Both are, on paper, "exterior wood screws." They are not interchangeable for our crew.

What I learned—or rather, what the maintenance lead walked me through patiently on a Tuesday morning—is that star drive (Torx) resists cam-out much better than Phillips. Cam-out is what happens when the driver slips out of the head before the screw is fully seated. On treated lumber, which is denser than the pine we sometimes work with, Phillips heads strip more often.

We moved to the Hillman Power Pro Star line after that. The star drive seats reliably, and the exterior coating holds up through the wet-dry cycle our region throws at it. I'm not going to claim they never strip—nothing never strips (ugh). But we went from replacing roughly 15% of the screws in a fenced panel to under 2%. Same crew, same lumber, different screw.

The key clip that fixed a much smaller and much louder problem

Separate story. Our building has four exterior doors, all keyed differently, plus a storage cage and two utility closets. Between 2020 and 2023 we burned through a surprising number of key rings. Steel rings and steel clips rusted. The key cabinet at the front desk started showing orange staining within a year.

Switching to the Hillman Fasteners DTC aluminum key clip didn't change anybody's job. It just stopped the rust. Aluminum in a pocket or a humid key cabinet doesn't do what steel does. I restocked 40 clips for less than what we'd spent on replacement steel rings in a single quarter.

Part of me wants to tell you that was a strategic decision based on life-cycle cost analysis. It wasn't. It was me getting tired of hearing about rust stains on the reception desk.

The 20V MAX XR impact driver, and what it taught me about over-buying

In 2023 I bought a 20V MAX XR impact driver (brushless, 3-speed) for general facilities use. I'd read reviews calling it the workhorse of the category and the brushless motor numbers looked excellent. It is a genuinely good tool.

It's also more tool than we needed for about half the jobs I bought it for.

An impact driver delivers rotary force in pulses. On softwood trim, even the lowest of the three speed settings can sink a #8 screw past the surface before you feel it happening. We cracked two trim boards in the first month. Not the tool's fault—mine, for assuming "more capable" meant "more suitable."

I kept the 20V MAX XR for the heavier jobs (lag bolts, deck screws, anything where driving force actually matters). For interior trim we bought a smaller drill-driver with an adjustable clutch. Lesson learned: match the tool to the material, not to the spec sheet.

Now the socket wrench vs. ratchet wrench question

I get asked this more than I expected, usually by new hires helping with small repairs. The short version:

  • A socket wrench is the socket—the interchangeable head that grips a hex nut or bolt head. Sockets come in sizes matched to the fastener.
  • A ratchet wrench is the handle—the reversible, clicky mechanism that turns the socket one direction and resets without you lifting it off the bolt.

What most people call "a socket wrench set" is technically a ratchet handle plus a rail of sockets. If you order "a socket wrench" from a vendor, be prepared to receive just the socket. If you order "a ratchet," you'll get just the handle. Ask for the set.

This matters in procurement because ordering one without the other means a second PO, a second shipping charge, and at least one annoyed email from somebody who drove to the shop expecting to get something done.

The chainsaw bar oil line item nobody audits

We run a grounds crew of two. They maintain two chainsaws. For about 18 months, they were topping off the bar reservoir with leftover motor oil because it was already in the shop.

Bar oil isn't motor oil. It's formulated to be tacky—it clings to the bar and chain at speed instead of flinging off. Motor oil doesn't. Chain and bar wear accelerates. We were going through about two chains a season during the motor oil period. After switching to proper chainsaw bar oil, we got closer to one chain replacement per saw per year.

The math I ran afterward: I'd been "saving" maybe $35 a year on bar oil and spending $90+ per extra chain, plus labor. That's a classic penny-wise, pound-foolish situation, and I was the one who created it. To be fair, nobody had flagged it to me either—it was just a consumable that never showed up on my radar until I started looking at the maintenance log.

What I check before I place a hardware order now

Not a checklist I'd publish in a manual, but it's what I actually do:

  1. What's the drive type on the fastener we already stock? (Phillips, star, hex, square?)
  2. What material is specified for the job—interior, exterior, wet, marine?
  3. Does the tool we already own drive that drive type without an adapter?
  4. Is the manufacturer's origin claim verifiable? The FTC requires substantiation for "Made in USA" claims (ftc.gov)—worth noting, because "Made in USA" and "Assembled in USA" mean legally different things.
  5. Are there consumables (bar oil, driver bits, blades) we're under-buying to save a few dollars a year?

Where this advice doesn't apply

If you're buying for a one-off repair or a single project, the fastener-first discipline matters less. You can buy the tool and the fasteners together, verify fit on-site, and return what doesn't work. The overhead of my approach only pays off when you're stocking items that get reused by people who won't remember why you bought them.

Second caveat: if your team already has established preferences and standards, don't override them to save 8% on a line item. I learned that the hard way with the Phillips screw batch. The cheapest option is rarely the cheapest option—but the right option usually isn't the most expensive one either.

Third: I'm an administrator, not a tradesperson. If your maintenance lead tells you something about materials and you're hearing it for the first time, take the note. They've probably already learned it the expensive way, and they're sparing you the tuition.
