Fastener Emergency? A Contractor's 7-Step Rush Order Checklist

If you've ever had a crew standing around because the wrong washers showed up, you know it's not a small problem. It's a "there goes the afternoon" problem.

I coordinate rush orders for hardware distributors and retailers. In 12 years, I've handled over 200 emergency orders—some as small as a single box of internal tooth lock washers, some as large as a pallet of construction lag screws. The ones that fail are almost never about price. They're about not having a system.

Here's the checklist I actually use when a contractor calls at 3 p.m. with an 8 a.m. inspection. It won't make the phone ring less, but it'll make the fix faster.

Step 1: Get the exact Hillman SKU, not a vague description

The fastest way to waste an hour is to search "hillman internal tooth lock washer 880393" as one string. That gets you to the exact package. If your bin says Hillman 880393, use that. The number is the difference between the right tooth washer and the tenth-nearest thing.

Same with lag screws. "Hillman fasteners construction lag screw" is a good starting search, but it's a category, not a product. You need diameter, length, head style, and finish. If you have the SKU, great. If not, take a photo of the old fastener.

Rule I learned the hard way: A 15-second phone call saves a 45-minute trip. Actually, it saves two trips.

Step 2: Confirm material and finish before you order

This is where "got me last year" lives. Plain zinc is fine for interior drywall, cabinets, and most indoor trim. For exterior—decks, fences, sill plates, anything that sees rain—you usually need hot-dip galvanized or stainless. "Rust-resistant" on a label is not "rust-proof."

In March 2024, we ordered 500 zinc-plated construction lag screws for a contractor's fence repair. They looked fine on the truck. They were rusting by the inspection. We paid about $800 in overnight shipping to replace the whole lot with stainless. The contractor still calls, but I still wince when I think about that invoice.

(This approach worked for us because we're in a mostly dry climate. If you're coastal or near road salt, your calculus will be different.)

Step 3: Treat lock washers as a class, not a bullet point

An internal tooth lock washer is not the same as an external tooth lock washer. The internal teeth are on the inner edge, so they grip around the fastener, not the outer rim. That's why "Hillman 880393" matters—it's an internal tooth washer with specific dimensions and tooth geometry, and if you swap in an external tooth washer, the locking bite changes.

Sometimes that's fine. Sometimes it's not. The engineering standard ASME B18.21.1 covers toothed lock washers, and the tooth position is part of the geometry, not just a style choice.

Step 4: Pick the driver for the job, not the one in your pocket

I love a good speede electric screwdriver—it'll handle cabinet screws, outlet covers, maybe #8 wood screws. But a construction lag screw is a different animal. Lag screws need an impact driver with a socket or a hex bit sized to the head, plus a pilot hole if you're anywhere near hard wood.

If you're on the job and someone says "just use the speede electric screwdriver," ask how long you're willing to wait. I made that mistake once on a 2x6 ledger board. The screw stripped after 20 seconds of torture.

Step 5: Search local availability before you search the internet

When someone asks, "where are cobra pliers nearby?" it usually means they need a specific pair of water-pump pliers today, not Thursday. The search itself is fine, but the "nearby" part is the trap—website inventory is often inaccurate at the store level.

Call the store. Ask for the exact brand and model. If they can't confirm it in someone's hand, don't drive. I once drove 20 minutes to a store because the website said "in stock," and the shelf had an empty hook. The store employee said, "Yeah, that system is never right."

Step 6: Yes, an Allen key is a hex key—but not all hex keys are equal

This comes up more than you'd think. Someone Googles "is an allen key the same as a hex key" while standing in the fastener aisle. Answer: yes, for most practical purposes. An Allen key is the hex-shaped L-key, and "Allen" is a brand name that became generic. You can say hex key and be correct.

But when you order, "hex key" isn't enough. You need:

  • Metric or SAE?
  • Ball-end or straight?
  • Long-arm or short-arm?
  • T-handle? (not an L-key, but people ask)

If the screw head is a hex socket and you've got the right size, an Allen key works. If the size is off by a hair, you'll strip the head. That's where the "same" answer falls apart.

Step 7: Test one piece before you sell 500

The last step is the one everyone skips. Open a package. Thread a screw into a nut or a scrap piece. Put the lock washer on and seat it. If the washer doesn't fit or the screw doesn't grab, you catch it before your customer gets a bad batch.

We didn't have a formal test-fit process. Cost us when a rush order of lock washers arrived and the internal diameter was just a hair off. The third time something like that happened, I made the test-fit step permanent. Should've done it after the first time.

What most people get wrong (including me)

Small orders don't deserve slow service. I've taken orders for 25 screws from a solo contractor at 5 p.m. and a rack of Hillman construction lag screws for a housing project at 5 a.m. The small guy is the one who comes back when he's not so small. The vendor who ignored my early $200 orders? I don't call them anymore, now that those orders are $20,000.

Don't assume zinc means exterior-rated. If it says "zinc plated" and the job site is outdoors, check the actual finish spec. Hot-dip galvanized and mechanical galvanized are different animals.

Lock washers are not torque insurance. A fastener can still work itself loose if it's under-torqued or the hole is oversized. A toothed washer helps, but it's not magic.

Bottom line: fasteners are boring until they're the only thing between you and a missed deadline. Use the SKU, verify the finish, match the tool, and test one. That's the checklist. It's saved me more times than I can count—well, 200-plus times, but who's counting.
